IFT All-Hands Agenda — March 5, 2026 (Revised)

Revised February 24, 2026 — Session 1 & 2 restructured, dinner timing updated

Purpose

  1. Create shared understanding of what Logos is, why it matters, and where it’s going
  2. Showcase progress across all IFT projects — Logos, Nimbus, and Status
  3. Surface key questions that feed into team offsites (March 7–9)
  4. Energize attendees to engage confidently at Parallel Societies (March 6–7)

Design Principles

  • Single room, shared experience — no parallel breakout sessions; collective energy matters
  • Pyramid structure — start with core alignment, expand to community, end with actionable focus
  • Pre-work assumed — Logos engineering teams have submitted virtual video updates; Nimbus and Status present live
  • No content duplication with PS — the all-hands covers strategy, alignment, and internal coordination that has no other venue
  • 4×90-min block structure — consistent session blocks with dedicated breaks; coffee breaks can be shortened if sessions overrun

Agenda

Session 1 — The Foundation

09:00–10:30 | Opening + Status & Nimbus Updates + What is Logos (90 min)

Quick intro, then showcase progress across the IFT family, then close with the Logos vision.

Opening (~5 min)

  • Welcome, logistics, frame the day
  • “By end of day, you should be able to explain Logos clearly to anyone you meet at Parallel Societies tomorrow”

Presenter: Corey

Status Update + Demo (~30 min)

  • Status update on Status progress
  • Demo of current work
  • How Status fits into the broader IFT picture

Presenter: [Status lead TBD]

Nimbus Update + Demo (~30 min)

  • Status update on Nimbus progress
  • Demo of current work
  • How Nimbus fits into the broader IFT picture

Presenter: [Nimbus lead TBD]

What is Logos (~25 min)

  • The mission: what “revitalising civil society” means concretely
  • The tech stack: Logos Blockchain, Logos Messaging, Logos Storage — why these three primitives, what the combination uniquely enables
  • Integration map: how the stack connects
  • Context: Logos as the next chapter of the IFT family — building on what Status and Nimbus just showed

Presenter: Corey

Owner: Corey (Opening + What is Logos); Status lead; Nimbus lead Format: Four segments — quick intro, two project presentations with demos, closing Logos vision Note: Logos engineering teams already delivered virtual pre-work updates. Status and Nimbus didn’t have that opportunity — this is their moment. Corey opens and closes, adapting the What is Logos segment to build on whatever Status and Nimbus present.

10:30–11:00 | Coffee Break (30 min)

Location: [TBD — Melanie/Terry to confirm] Buffer: can be shortened to 15 min if Session 1 overruns

Session 2 — The Path

11:00–12:30 | Roadmap, Testnet Reveal & Q&A (90 min)

Panel-led session covering the Logos roadmap, testnet phases, and live testnet reveal.

Panel Presentation + Testnet Reveal (60 min)

  • Panelists: Jarrad, Kaushal, Ksr, Jonny
  • Roadmap overview: where we are, where we’re going
  • Testnet phases: how many, what each proves, timeline
  • What “launch” actually means — definition of success
  • Key dependencies between workstreams
  • Testnet reveal — live demonstration

Open Q&A (30 min)

  • Moderated Q&A with the panel
  • Technical path questions and broader strategic questions welcome

Owner: Jarrad, Kaushal, Ksr, Jonny Format: Panel presentation → live reveal → moderated Q&A

12:30–14:00 | Lunch (90 min)

Location: [TBD — Melanie/Terry to confirm]

  • Mixed seating encouraged (cross-team, builders + Circles)
  • [Sidebar room TBD] available for Council or leadership sidebar if needed

Session 3 — The Expansion

14:00–15:30 | Who We’re Building For + Internal Showcases (90 min)

From technology to movement to community, followed by tangible proof of progress.

Who We’re Building For (50 min)

Strategic framing of Circles — the why and what we’ve learned, not the operational how (which PS Day 1 covers in dedicated sessions).

  • Target community vision: what kind of builders, contributors, users are we trying to attract and serve?
  • Circles strategic frame:
    • Why the movement layer matters to Logos’s mission
    • What “winnable issues” look like in practice — the theory of change
    • 2–3 stewards share stories from the ground (5–7 min each)
    • What we’ve learned and what’s working
  • EcoDev activation strategy: how we grow the ecosystem from here to mainnet
  • How Circles and EcoDev connect — the funnel from community to contributors

Internal Showcases (40 min)

Arms the internal team with concrete reference points for PS conversations.

  • 2–3 demos of working applications or prototypes:
    • Integration proof-of-concept (messaging + storage, or similar cross-stack demo)
    • Circles use case implementation
    • Other demos TBD
  • Brief context for each: what it is, why it matters, what it proves
  • Frame as: “These are things you’ll be able to point to when people ask ‘what does Logos actually do?‘”

Owner: EcoDev lead + 2–3 Circle stewards; demo owners TBD Format: Mixed — presentation + short talks + live demos Note: PS Day 1 has dedicated Circles content in the Culture Zone (11:00) and dEdu/Circles in The Lab (10:00). Those sessions are operational and hands-on. This session is the strategic narrative — different audience framing, no duplication.

15:30–16:00 | Coffee Break (30 min)

Location: [TBD — Melanie/Terry to confirm] Buffer: can be shortened to 15 min if Session 3 overruns

Session 4 — The Focus

16:00–17:30 | Key Questions + Synthesis + The Charge (90 min)

Generate input for offsites, bridge to PS, and close with energy.

Key Questions by Stream (50 min)

Structured session that generates input for team offsites.

Format:

  1. Present 2–3 key questions per workstream (prepared by leads in advance)
  2. Table discussion: reactions, additions, prioritization
  3. Capture outputs on cards/digitally

Sample questions (to be refined by stream leads):

Engineering:

  • What’s our testnet participation target?
  • How do we prioritize feature requests from EcoDev vs. core roadmap?
  • What cross-team dependencies need resolution in offsites?

Ecosystem Development:

  • What does our builder funnel look like today vs. mainnet?
  • How do Circles feed into technical contributors?
  • What’s missing from our developer experience?

Community/Comms:

  • What’s the core narrative for Parallel Societies conversations?
  • How do we handle “when mainnet?” questions?
  • What do Circles stewards need from the core team?

Nimbus:

  • What are the key milestones for Nimbus in the next 6 months?
  • Where does Nimbus need cross-team support or collaboration from Logos workstreams?
  • What should the broader IFT know about Nimbus that they currently don’t?

Status:

  • What are the key milestones for Status in the next 6 months?
  • Where does Status need cross-team support or collaboration from Logos workstreams?
  • What should the broader IFT know about Status that they currently don’t?

Synthesis + Bridge to PS (20 min)

  • Leadership reflects on what surfaced during the day
  • Explicit handoff: “Here’s what each stream is taking into offsites”
  • Parallel Societies orientation:
    • PS Day 1 venue layout: 9 zones across two buildings (One 16 and Fabrica Moderna)
    • Where Logos content lives: main stage (Jarrad opening, testnet demo), FOSS Zone (node workshops), Culture Zone (Circles session)
    • Where coalition partner content lives and what’s worth attending
    • Practical logistics: how to get there, what time doors open (09:00), where to find coffee
    • [Venue addresses and maps to be added — Melanie/Terry]
  • Bridge the energy: “Tomorrow we take this to the world”

The Charge (20 min)

  • Brief recap of the day’s key threads
  • Acknowledge the marathon ahead — pace yourselves
  • Something memorable to close — options: short video, a reading or quote, collective moment
  • Clear, energizing close

Owner: Stream leads for questions; Leadership for synthesis; TBD for closing Format: Facilitated table discussions + sharebacks → stage presentation → closing moment Output: Prioritized questions/themes for each offsite track

17:30–19:30 | Free Time

  • Decompress, freshen up, informal conversations
  • Time to recharge before dinner

19:30+ | Dinner & Drinks

Location: [TBD — Melanie/Terry to confirm]

  • Pre-event socializing with the full group
  • This is where real cross-pollination happens — protect this time
  • Reminder: PS Day 1 starts at 09:00 tomorrow

Sensitive Content Handling

With 6 Circles stewards in attendance (Michael, Jimin, Joao, Deca, Alice, Marco), sensitive internal content (finance updates, organizational details) should be handled via virtual pre-work before the all-hands. This keeps the room unified and leans into momentum building.

Recommendation: Finance update delivered as pre-recorded video or document distributed to CCs before March 5. All-hands stays focused on alignment and energy.

Circles Stewards

6 confirmed (no visa needed): Michael (Boston), Jimin (Seoul), Joao (Floripa), Deca (Rome), Alice (Porto), Marco (Barcelona).

Santi/Amelia coordinating speaker selection for the “Who We’re Building For” session. 2–3 stewards to share ground-level stories (5–7 min each).

Leadership Note

Jarrad participates in the Session 2 panel (roadmap + testnet reveal). All-hands leadership presence planned accordingly.

Coalition Partners

Charter Cities and Zanzalu teams may arrive early and have expressed interest in joining All-Hands sessions.

Recommendation: Offer partial inclusion rather than full day or full exclusion.

TimeApproach
Session 1 (09:00–10:30)Internal only, or partners use sidebar room for their own team prep
Coffee (10:30–11:00)Welcome to join
Session 2 (11:00–12:30)Internal only, or join if comfortable with open content
Lunch (12:30–14:00)Welcome to join
Session 3 (14:00–15:30)Welcome to join
Session 4 — Key Questions (16:00–17:30)Internal only
Dinner (19:30+)Welcome to join

Suggested offer to partners: “Join us from lunch onward, or use [sidebar room] for your own team time in the morning.”

Recording Plan

Lou needs: number of sessions to record, number of edited outputs.

SessionRecord?Edit?Rationale
Session 1: What is Logos + Nimbus + StatusYesYesCanonical explanation + project showcases — onboarding & comms material
Session 2: Roadmap Panel + Testnet RevealYesYesLandmark moment — internal reference + potential external use
Session 3: Who We’re Building For + ShowcasesYesYesMovement storytelling + demos = recruitment/comms material
Session 4: Key QuestionsNoInternal working session, not for recording
Session 4: Closing (The Charge)MaybeMaybeDepends if there’s a shareable moment

Summary for Lou: 3–4 sessions to record, 3 edited outputs, fixed camera + operator for main stage.

Note from Lou: Wednesday evening should be fine for dinner/pre-event socializing. Thursday (PS Day 1) will be a heavy production day — load-in schedule pending from Portuguese sub-vendors.
